    A Roofing Sales Pipeline From New Inquiry to Signed Job

    How to build a simple, visible pipeline that shows exactly where every lead stands so nothing falls through the cracks between first call and signed contract.

    The stages every roofing sales pipeline needs

    Most roofing companies have some way of tracking jobs. It might be a notebook, a spreadsheet, a whiteboard, or a piece of software. But many of these systems share the same problem: they track active jobs, not the full journey from first inquiry to signed contract.

    A complete pipeline should show you every stage a lead passes through. Here are the stages that matter for most residential roofing operations:

    1. New Inquiry — Call, form, referral, or ad lead arrives. No one has contacted them yet.
    2. Contacted — Someone reached out. May or may not have connected yet.
    3. Qualified — You confirmed they need roofing, are in your service area, and can afford the work.
    4. Inspection Scheduled — Date and time set for the site visit.
    5. Inspection Completed — You looked at the roof, took measurements, and understand the scope.
    6. Estimate Sent — Proposal delivered via email, in person, or through a portal.
    7. Negotiating / Following Up — Homeowner has questions, is comparing quotes, or needs time to decide.
    8. Won — Contract signed, deposit collected, job scheduled.
    9. Lost — Homeowner went with another roofer, decided not to proceed, or stopped responding.

    Where most pipelines break down

    After working with home-service companies, the same gaps show up repeatedly:

    • No stage for "attempted contact" — You called twice and they did not answer. Is that lead still alive? Without a stage for it, you cannot track follow-up attempts systematically.
    • No visibility after estimate sent — The proposal goes out and then... silence. There is no reminder system, no check-in schedule, no way to know which estimates are getting cold.
    • "Lost" means nothing — When a job is lost, why was it lost? Price? Timing? Went with a competitor? Without recording the reason, you cannot spot patterns.
    • No link to lead source — You know you won 12 jobs this month. You do not know how many came from Google Ads versus referrals versus your website. That makes it hard to know where to spend marketing dollars.

    Tracking outcomes, not just activities

    Activity feels productive. Sending 50 texts, making 30 calls, sending 15 estimates — those numbers look good on a report. But they do not tell you whether the business is growing.

    Outcome metrics tell a different story:

    • Contact rate: Of 100 inquiries, how many did you actually reach?
    • Booking rate: Of those contacted, how many scheduled an inspection?
    • Show rate: Of inspections scheduled, how many actually happened?
    • Close rate: Of inspections completed, how many turned into signed jobs?
    • Average job value: What is the average revenue per closed job?
    • Source performance: Which lead sources produce the highest close rates and job values?

    You do not need all of these on day one. Pick two or three that would change a decision you make, and start there.

    A simple pipeline setup you can use today

    If you are using a spreadsheet right now, create columns for each stage listed above. Add columns for: lead source, date inquired, date contacted, date inspected, date estimated, date closed (or lost), lost reason, and contract value.
