    Roofing Speed-to-Lead: How Fast You Respond Is How Much You Make

    The faster you respond to a roofing lead, the more likely you are to book the estimate. Here's what the data says and how to fix your response time without spending a dime.

    Why speed matters (but not how you think)

    When a homeowner calls a roofer, they usually call 3 or 4 companies. The first one to answer or call back wins the estimate. It's that simple in most cases.

    But here's what most roofers get wrong: they think "speed" means calling back in an hour. In reality, the homeowner has already booked someone else by then. The window is minutes, not hours.

    What the research actually says

    A widely cited 2007 study analyzed over 15,000 web leads and 100,000 call attempts across six companies. It found that the odds of contacting a lead were roughly 100 times higher when the first attempt happened within 5 minutes versus 30 minutes.

    But the study didn't measure closed sales. It wasn't roofing-specific. And it's nearly 20 years old. The honest takeaway: faster is better, but "5 minutes or you lose" is an oversimplification.

    Realistic targets for roofers

    Instead of chasing a 5-minute myth, aim for these targets:

    • Answer live: If someone calls, pick up. This is the #1 fix.
    • Missed call text-back: Within 30 seconds, send an automatic text saying "Hey, this is [Company], sorry we missed you. Can we call you back in 5 minutes?"
    • Form submission: Auto-acknowledge within 60 seconds. "We got your message. [Name] will call you by [time]."
    • First human attempt: Within 15 minutes during business hours. Within 1 hour after hours.

    What actually slows you down

    Most roofing companies don't have a speed problem. They have a visibility problem. Here's what's really happening:

    • Calls go to one phone. If that person is on a roof, the call goes to voicemail. Nobody knows it happened.
    • Forms go to a shared inbox. The office manager checks email at 10am and 2pm. A form submitted at 3pm sits until the next morning.
    • Nobody owns the follow-up. "Someone" will call back. But nobody is assigned, so nobody does.
    • No system pings anyone. There's no alert, no notification, no reminder. The lead just sits there.

    How to fix it without hiring anyone

    1. Set up missed-call text-back. When a call goes unanswered, automatically text the caller. This buys you time and shows you care.
    2. Route forms to a notification. Every form submission should text or notify at least one person immediately. Not email. A push notification.
    3. Assign one person. Pick someone. Anyone. Give them ownership of new leads. Make it their job to respond within 15 minutes.
    4. Use a simple pipeline. A spreadsheet is fine to start. Every lead gets a row. Status, source, date, next action. Review it weekly.
    5. Set up auto-acknowledgment. Every form should trigger an instant reply: "We got it. We'll call you by [time]."
