    Roofing Lead Tracking: How to Know Which Leads Are Worth Your Money

    If you can't tell which leads are turning into jobs and which ones are wasting your time, you're flying blind. Lead tracking is how you stop guessing and start knowing.

    Why lead tracking matters

    Most roofers know how many calls they got last month. Very few know how many of those calls turned into estimates, how many estimates turned into jobs, and which lead source produced the best close rate.

    Without tracking, you keep spending money on the same lead sources whether they work or not. You might be paying $50 per lead from a directory that never closes, while your referral leads close at 60% and cost nothing. But you'd never know.

    What to actually track

    For every lead that comes in, record these five things:

    1. Source: Where did they come from? (Google, referral, Facebook, Angi, storm canvassing, etc.)
    2. Date and time: When did the inquiry happen?
    3. Response time: How long did it take for someone to contact them back?
    4. Outcome: Did they book an estimate? Did the estimate turn into a job? Or did they go cold?
    5. Job value: If they signed, what was the contract worth?

    That's it. Five data points per lead. You don't need a fancy dashboard. A spreadsheet works if you actually use it.

    This is where most roofers find the biggest wins. When you track leads by source, you can compare:

    • Close rate by source
    • Average job value by source

    Tools that make it simple

    • Form tracking: Your website forms should capture the lead source (UTM parameters, referrer, or a hidden field).
    • A simple CRM: Even a basic CRM that logs calls, forms, and outcomes in one place beats a spreadsheet that nobody updates.

    The best tool is the one your team will actually use. If it takes more than 30 seconds to log a lead, it won't happen consistently.

    Common tracking mistakes

    • Not tracking lost leads. Knowing why a lead didn't close is just as valuable as knowing why one did. Log the reason.
    • Counting leads, not qualified leads. A wrong number call is not a lead. A tire-kicker with no money is not a qualified lead. Track both, but know the difference.
    • Not tracking response time. Speed matters. If you don't measure it, you can't improve it.
    • Waiting too long to log. Log the lead when it comes in, not at the end of the week. Memory is unreliable.
    • Only tracking closed jobs. You need the full funnel. If you only track wins, you can't calculate close rates or find the leaks.
